How Many Custom Homes Should a Project Manager Handle?

A residential construction project manager may be able to manage roughly 3–6 active custom homes at a time, but there is no universal ideal number.

It's a simple question without a simple answer.

A project manager overseeing three highly complex, architecturally detailed homes may have a heavier workload than someone managing six relatively straightforward projects. Project stage, geography, company structure, administrative support, client expectations, and the PM's actual responsibilities can matter just as much as project count.

Quick answer: A residential construction project manager may be able to manage roughly 3–6 active custom homes at a time, but there is no universal ideal number. Highly complex projects or PMs responsible for extensive site supervision, estimating, procurement, selections, and client communication may need a smaller workload. Strong site supervision, administrative support, standardized processes, and projects at different stages can allow a PM to successfully manage more.

The better question isn't simply, "How many houses?"

It's "How much management does each house require?"

Why Project Count Can Be Misleading

Consider two project managers.

One manages four homes located within 15 minutes of each other. Each project has a dedicated site supervisor, established trade partners, completed selections, and strong administrative support.

The other manages four homes spread across a 90-minute radius. They're also responsible for client meetings, selections, trade coordination, purchase orders, schedule updates, change orders, site supervision, and resolving design issues.

Both manage four projects.

Their jobs are completely different.

Project count is useful, but only when you understand what's behind the number.

Project Complexity Changes Everything

Not all custom homes require the same amount of management.

A relatively straightforward custom home with conventional construction and a well-developed design may require considerably less coordination than a highly architectural project involving extensive structural steel, imported finishes, complex mechanical systems, custom glazing, automation, detailed millwork, and dozens of specialty trades.

Complex projects generate more decisions.

More decisions create more coordination.

More coordination requires more project management time.

Instead of assigning every project a value of "one," builders should think about the management load each project creates.

Project Stage Matters

A project manager's workload changes throughout construction.

Excavation might involve a smaller number of trades but significant coordination around site conditions and servicing.

Framing can move quickly and require constant decisions.

Mechanical rough-ins create substantial trade coordination.

Finishing introduces a large number of trades, client selections, deficiencies, and detail-oriented decisions.

Closeout creates another wave of inspections, deficiencies, documentation, and client communication.

Five projects at different stages may be manageable.

Five projects all entering interior finishing simultaneously could overwhelm the same project manager.

That's why workload planning should consider the construction stage, not just the total number of active jobs.

Geography Can Quietly Destroy Productivity

Travel time is one of the easiest project-management costs to overlook.

If a PM manages five projects and spends 45 minutes driving between each one, a significant portion of the workweek disappears behind a windshield.

Geographic concentration can dramatically increase capacity.

A builder operating within one defined market may be able to manage projects more efficiently than a company with jobs scattered across a large region.

Before adding another project to someone's workload, ask how much additional travel that project creates.

Ten hours per week spent driving is more than an entire working day that isn't being spent managing construction.

Does Each Project Have a Site Supervisor?

This is one of the biggest factors affecting PM capacity.

In some residential construction companies, the project manager is also effectively the site supervisor.

They're visiting the project daily, coordinating trades, checking workmanship, answering field questions, receiving deliveries, and solving immediate site problems.

In other companies, a dedicated site supervisor handles day-to-day field operations while the project manager focuses on the broader project.

That might include:

  • Budget

  • Schedule

  • Client communication

  • Contracts

  • Change orders

  • Procurement

  • Trade coordination

  • Consultant coordination

  • Project reporting

A PM supported by capable site supervisors can generally oversee more projects than someone responsible for both office management and daily field supervision.

What Is the Project Manager Actually Responsible For?

"Project Manager" can mean completely different things from one construction company to another.

One PM may primarily coordinate schedules and clients.

Another might be responsible for:

Estimating.

Trade tendering.

Purchase orders.

Selections.

Procurement.

Budget tracking.

Invoice approval.

Change orders.

Scheduling.

Client meetings.

Site supervision.

Quality control.

Closeout.

If your PM is responsible for almost every part of project delivery, their capacity will naturally be lower.

Before determining how many projects someone should manage, define the role first.

Administrative Support Creates Capacity

Project managers often lose enormous amounts of time to work that doesn't necessarily require a project manager.

Uploading documents.

Chasing paperwork.

Processing invoices.

Entering selections.

Organizing photos.

Preparing meeting notes.

Updating spreadsheets.

Following up on routine documentation.

None of these tasks are unimportant.

But if a highly experienced PM spends 15 hours each week performing administrative work, the company isn't using that person's capacity efficiently.

Project coordinators, administrators, estimators, selection coordinators, and accounting staff can allow PMs to spend more time on the decisions where their experience actually matters.

Better Systems Can Increase PM Capacity

Adding another project manager isn't always the first solution.

Sometimes the existing team is losing capacity because the company's information is disorganized.

A PM shouldn't need to search through email threads, text messages, spreadsheets, drawings, meeting notes, and someone's memory to determine what was included in the project.

Standardized processes can reduce that friction.

For example:

How are new projects handed over from estimating?

Where are current drawings stored?

How are selections tracked?

Who releases materials?

How are changes communicated?

Where are project specifications located?

How are unresolved issues tracked?

When these processes are consistent across every project, PMs don't have to reinvent their workflow each time a new job starts.

Client Expectations Affect Workload Too

Some builders provide extremely hands-on client management.

Weekly meetings.

Detailed budget reporting.

Selection support.

Frequent site walkthroughs.

Design coordination.

Extensive documentation.

That may be an important part of the company's value proposition.

But it requires time.

A company promising a highly involved client experience needs to account for that when determining project manager capacity.

Otherwise, growth can slowly erode the exact service level that helped the builder grow in the first place.

A Practical Range for Custom Home Builders

There isn't a universal industry number that every residential builder should follow.

However, roughly 3–6 active custom homes per project manager can be a useful starting point for capacity planning, provided the company adjusts that range based on complexity and responsibilities.

A PM managing exceptionally large or complicated projects may be fully utilized with two or three.

A PM with dedicated site supervisors, administrative support, standardized processes, geographically concentrated projects, and staggered schedules may be capable of managing six or potentially more.

The number itself isn't the target.

Successful project delivery is the target.

How Do You Know When a Project Manager Has Too Many Projects?

The warning signs usually appear before someone openly says they're overloaded.

Client updates start arriving late.

Schedules stop being maintained.

Purchase decisions become reactive.

Selections are missed.

Trade questions take longer to answer.

Invoices pile up.

PMs spend their days dealing with emergencies instead of planning upcoming work.

Site visits become rushed.

Small details begin slipping through the cracks.

Those problems are sometimes blamed on the individual.

But if a previously effective PM begins struggling immediately after another project is added, the problem may be capacity rather than performance.

Consider a Weighted Project System

Instead of counting every project equally, builders can assign projects a simple complexity rating.

For example:

1 — Low management intensity
Straightforward project, strong documentation, established trades, dedicated supervision.

2 — Moderate management intensity
Typical custom home with normal coordination requirements.

3 — High management intensity
Complex architecture, demanding site conditions, significant client involvement, specialty systems, or extensive design coordination.

A PM managing four projects rated:

1 + 1 + 2 + 2 = 6

may have a very different workload than someone managing:

3 + 3 + 2 + 2 = 10

It doesn't need to become complicated.

The purpose is simply to acknowledge that four projects doesn't always equal four projects.

Capacity Should Be Planned Before the Next Contract Is Signed

Construction companies often discover capacity problems after selling the work.

The company signs two new projects.

Then asks:

Who can manage these?

Capacity planning should happen earlier.

Look at the upcoming pipeline alongside active construction.

When will existing projects finish?

When will new projects start?

Which projects will overlap?

What stages will they be in?

Which PM has capacity?

Does another hire need to happen before the work begins?

This helps growth become intentional rather than reactive.

The Best Number Is the One Your Systems Can Support

There is no magic number of custom homes a project manager should handle.

For many builders, 3–6 active projects is a reasonable planning range, but the right number depends on the company behind the PM.

Project complexity matters.

Project stage matters.

Geography matters.

Site supervision matters.

Administrative support matters.

Client expectations matter.

And company systems matter.

Instead of asking how many projects you can possibly fit onto one project manager's plate, ask:

How many projects can this person manage while maintaining the quality, communication, planning, and financial control our company expects?

That's your real capacity.

Better Information Creates More Management Capacity

One of the easiest ways to overwhelm a project manager is to hand them a project full of unresolved information.

Missing specifications, unclear allowances, unfinished selections, unidentified procurement requirements, and assumptions that were never documented all become problems the PM has to solve during construction.
